Responsabilidade e planeamento

Sendo realizada de forma metódica e adequada, a transferência da responsabilidade é a principal fonte de eficiência entre chefes e subordinados, logo, um ato de gestão essencial para as empresas. Os alemães têm poucas dúvidas sobre estes factos, por essa razão, são uma economia líder no que toca à produção industrial.

Frequentemente, a responsabilidade das tarefas transferidas para um subordinado está perfeitamente clara para quem as transmite, mas pouco para quem as assume. Para evitar tal situação, e a correspondente ineficiência provocada, é necessário clarificar a responsabilidade que se transfere, de forma a obter do subordinado o seu próprio entendimento sobre o que assumiu, perguntando-lhe se tem dúvidas e, se ele as apresentar, tirar-lhas. Confirmar a sua interpretação sobre a responsabilidade que lhe foi transferida e o que é esperado como resultado.

Clarificar:

1-     O quê?

Um objetivo deve ser específico (não devem ser usados termos genéricos) e ser mensurável, contendo indicadores traduzíveis em números ou pelo menos de resultados visíveis.

2-     Quem?

Definir, claramente, quem será responsável pela garantia da qualidade que é pretendida da tarefa ou da ação. Para garantir essa qualidade é necessário definir sempre quem é o responsável por fazer o plano, caso ele ainda não esteja feito quando a responsabilidade é transferida; por executar, discriminando o tipo de tarefas a realizar; e por garantir a qualidade da tarefa.

3-     Porquê?

A partilha da razão de ser (o porquê) da tarefa, aumenta o sentimento de posse e, consequentemente, o sentido de responsabilidade pelos resultados obtidos. Para dar o seu melhor, o ser humano precisa de entender a globalidade das coisas que realiza. Somos seres que precisamos de significado para dar o nosso melhor.

4-     Como?

É a clarificação do processo de execução e dos cuidados que devem ser tidos para garantir a adequada realização da tarefa.

5-     Quando?

Uma tarefa tem, necessariamente, que ter sempre um prazo bem definido de execução. Um prazo desafiador, porém realista, fomenta a melhoria contínua dos processos de trabalho. A capacidade de planeamento é fundamental neste ponto.

6-     Qual o nível de qualidade?

Tem que ser claramente definido pela chefia o nível pretendido. O resultado alcançado será tanto melhor quanto maior for a vontade do subordinado em ser excelente na realização.

Carried out methodically and appropriately, the transfer of responsibility is the main source of efficiency between directors and subordinates and is therefore, an essential act of management for enterprises. The Germans have few doubts about these facts and for that reason, are a leading economy with respect to industrial production.

Frequently, the responsibility of tasks transferred to a subordinate is perfectly clear to the person who communicates them yet slightly unclear to those who accept it. To avoid such a situation, and the corresponding inefficiency caused, it is necessary to clarify the responsibility transferred in order to guarantee the understanding of it from the subordinate possibly by asking them if they have doubts and if so clarifying them. A director must confirm the interpretation of the responsibility that has been transferred and what is expected as a result.

Clarify:

1 – What?

A goal should be specific (generic terms should not be used) and be measurable, containing indicators which are translatable into numbers or at least visible results.

2 – Who?

Clearly define who is responsible for the assurance of quality that is intended from the task or action. To ensure that quality, it is always necessary to define who is responsible for making the plan, if it has still not been done when responsibility is transferred; who is responsible to carry it out – specifying the type of tasks; and ensuring the quality of the task.

3 – Why?

Sharing the reason for the task (the why) increases the sense of ownership and hence the sense of responsibility for the results obtained. To give their best, humans need to understand the totality of what they do. We are beings who need meaning in order for us to give our best.

4 – How?

It is the clarification of the execution process and of the care that should be taken to ensure proper accomplishment of the task.

5 – When?

A task must always have a well-defined period of performance. A challenging, but realistic deadline fosters continuous improvement of work processes. The capacity of planning is crucial in this point.

6 – What is the level of quality?

The desired level must be clearly defined by the director. The result achieved will be greater accordingly to the willingness of the subordinate to be excellent in their performance.
